Shell drill diagram
Shell drill step by step
- 1
Four offensive players spread out at the slots and wings. O1 passes to O2, and all four defenders move while the ball is in the air.
- 2
X2 is on the ball, X1 and X4 are one pass away, and X3 is two passes away in help. O2 passes to O4 and everyone moves again.
- 3
X4 closes out to O4, X2 jumps toward the ball, and X1 and X3 sink into help. O4 passes back to O2.
- 4
The defense is back in the same spots as in step 2. The offense keeps swinging the ball until the coach calls for the next phase.

How to set up the shell drill
Put four offensive players on the perimeter: two at the slots (the guard spots on either side of the top of the key) and two on the wings. Four defenders match up. Extra players wait under the basket or on the sideline and rotate in.
Start with the offense passing only. They hold the ball for a two-count on each catch so the defense has time to get to the right spot. The coach can stand at the top and stop the drill to fix positions.
How to run the shell drill
Every pass puts each defender in one of three jobs. The defender on the ball plays tight and keeps the ball out of the middle. A defender one pass away stands in the passing lane with a hand in it (denial) or a step off toward the ball, depending on how your team plays. A defender two passes away sinks to the middle of the lane in help, where they can see their player and the ball at the same time.
On each pass, all four defenders move while the ball is in the air. Coaches call this jumping to the ball. Once the stationary version looks right, add the next piece: let the offense dribble drive so help defenders have to stop the ball and recover, then add skip passes, then cutters, then play it live to a stop or a score.
Shell drill coaching points
On-ball defender
Stay between your player and the basket, arm's length away, with active hands. Make it hard to drive to the middle.
One pass away
Get into the passing lane or a step toward the ball so a direct pass is hard. Be ready to help on a drive toward you, then get back.
Two passes away (help side)
Sink to the middle of the lane. Point one hand at your player and one at the ball so you can see both. You are the first help on any drive.
Everyone
Move while the pass is in the air. Talk the whole time: "ball," "help," and "I've got help" tell teammates where you are.
Shell drill variations
Shell with drives
The coach calls "drive" and the ball handler attacks. The nearest help defender stops the ball, then everyone recovers as the ball is kicked out.
Shell with skip passes
The offense throws cross-court passes. The help defender on that side has to close out from the lane under control.
Shell with cutters
After each pass the passer cuts through the lane and fills an open spot. Defenders jump toward the ball and stay between the cutter and the ball.
Live shell
Play 4-on-4 to a stop. The defense has to get three stops in a row before they rotate to offense.
Shell drill for younger players
For 10U teams, walk through each spot first and keep the offense stationary. Two rules cover most of it: see the ball and your player, and move every time the ball moves. Three-on-three shell on one side of the floor is a good start if four spots feel like too much.
Common shell drill mistakes
- Defenders waiting until the catch to move, which leaves them a step late on every pass.
- Help-side defenders staying glued to their player on the wing so no one is in the lane to help.
- Turning to watch only the ball and losing their own player.
- Closing out too hard from help and getting driven past.
- No one talking, so teammates don't know who has help.
Shell drill FAQ
What is a shell drill in basketball?
A 4-on-4 half-court drill where the offense moves the ball around the perimeter and the defense practices moving to the right help and ball positions on every pass.
How do you run a 4 on 4 shell drill?
Start with four offensive players at the slots and wings and four defenders. Have the offense pass while the defenders jump to their spots on each pass, then add drives, skip passes, cutters, and live play.
What does jump to the ball mean in basketball?
When the ball is passed, each defender moves toward the ball and into the right help position while the pass is in the air, so they are in place by the time it is caught.
Does the shell drill work for zone defense?
The shell drill is built for man-to-man defense. Many coaches still use it with zone teams because the ideas of seeing the ball, talking, and moving on the pass carry over.
